3sets Diagnostic Canvas
Twelve fields, one order, one rule of thumb: read fields 9 and 10 back-to-back — does the word "because" make sense? The canvas guides you from trigger through set analysis to intervention.
1. Trigger
What is the observable problem?
2. Context
Clear, complicated, complex, or chaotic?
3. Symptom
How do we notice it concretely?
4. Affected outcome
Which dimension? Quality, speed, cost, satisfaction, learning?
5. Tool-Set
Which tools, processes, or structures limit us?
6. Skill-Set
Which abilities or routines are missing?
7. Mind-Set
Which attitude, fear, or assumption is constraining?
8. Weakest set
Which set constrains most right now?
9. Cause
Phrased as a relationship: "We suspect that …, because …"
10. Intervention
Which small action do we test first?
11. Measure
How do we recognize impact in 2–4 weeks?
12. Review
Date, owner, lessons.
